Valve's biggest failure is Dota is not more popular than it is now.
We've had pay2win, pay2play, pay2lose but never before have we had pay2pay before until artifact.

Honestly the core concept and core mechanics for the game were actually great, but everything else around the game sucked… the UI, not being f2p and not having a more flexible and smoother way to earn cards… not to mention the core blonder of clear communication about the game strengths and not being able to play on a high-skill competitive level anytime you want (like in Dota), or having to often spend money if you wanted to play competitively. Not presenting something different like several mini rpg-like missions where you could earn free tickets with different tiers or just free cards from time to time. The restrictions presented by the ticket system itself, was the final nail in the coffin imo.
I was up all night waiting on the day Artifact released (yes, I was playing hearthstone while waiting). I really liked Artifact, infact I spent over 400$ to get the cards I wanted.
Why it didn't work out? They designed it with esports in mind, rather than fun as priority then esports. I really hope they figure out how they can make a dead man come back to life.
